
The Stages of Handcrafted Shoemaking: how a shoe takes shape
A handcrafted shoe is born long before cutting, long before the needle, machinery or finishing. It comes from an idea, from a gesture that tells of a style and a sensitivity that only experience can give.
Each step of the process determines comfort, aesthetics and durability, and it is precisely here that the quality of Made in Italy reveals its value. In the Maestri Ciccone laboratory this path is part of our identity: each model is made with the same attention that is reserved for an object that must last, be comfortable and accompany the life of those who choose it.
Our work follows precise steps, each with its own rhythm and in this article we will go over them all, sharing the approach and philosophy that guide our laboratory.
The basis of everything: design and design of the shoe
The footwear design it is the initial step in which style is defined, fit and functionality of the shoe. Each model is born from a balance between aesthetics and the needs of the foot, and this initial phase lays the foundations of the final quality.
From concept to form
The process begins with lo study of proportions and shape.
The shape, the "false foot", determines the future fit and it is one of the most important elements. Different models require different shapes: one Oxford asks for an elegant and stable line; one Desert boot requires a more generous forefoot.
In the Ciccone laboratory the choice of shape born from experience: years of testing, corrections and listening to customers have made it possible to identify proportions that offer support, comfort and balanced aesthetics.
The selection of materials
The quality of a handcrafted shoe undoubtedly comes from choice of material. The leathers we use in our laboratory come from specialized tanneries and derive from food industry waste. In this way a natural material, instead of being disposed of, finds new life in a shoe destined to last. For us this choice has not only a technical but also a responsible meaning: it is a concrete way to reduce waste and give value to a sustainable production cycle.
For each model we evaluate three fundamental elements:
- softness and elasticity, to adapt to the foot;
- thickness and grain, to ensure support;
- resistance and breathability, for constant daily comfort.
By changing the material, the soul of the shoe also changes: calfskin full grain offers structure and elegance, the suede gives softness and lightness, the calfskin linings keep the foot cool in summer and protected in winter.
The same care guides the choice of soles: leather, tread rubber, Extralight or specific soles for sandals, always selected based on function.
From the material to the upper: cutting and preparation of the shoe
Here the shoe begins to take shape. The leather is transformed into pieces which, when assembled, will become the upper.
Leather cutting
Before cutting, the skin is analyzed with a special light to identify veins, natural wrinkles and micro irregularities. This operation allows the most valuable parts to be allocated to the visible areas of the shoe and the more fibrous parts to the internal areas.
The cut happens through precision machinery or through manual cutting, depending on the model. The suction bench keeps the leather taut and allows clean cuts, reducing waste and optimizing the quality of the parts destined for the upper.

Hemming and preparation of the components
In this phase we move on to assembling all the pieces to give shape to the upper.
Hemming requires an expert hand and great precision, because here it is defined as part of the final aesthetic. The regularity of the stitching, the tension of the thread and the symmetry of all the parts determine the cleanliness of the model.
The heart of the trade: assembly and construction of the shoe
Editing defines fit, structure and comfort. It's the moment the upper transforms into a shoe.
Drafting and assembly on the mould
The upper is hand pulled onto the shape chosen in the design phase. The tension must be homogeneous to guarantee balance and harmony in the lines. The artisan assembly ensures a natural adaptation to the shape and a fit stable, because every gesture is calibrated based on the material and the model.
Sewing techniques
The construction of the shoe influences comfort, stability and durability, and it is a choice that our laboratory addresses carefully from the beginning of the project.
The Blake stitching it is one of our most used techniques.
It connects the sole directly to the upper, creating a flexible and lightweight structure: ideal for shoes for everyday wear, with a fit natural and comfortable.
The Goodyear-welted, on the other hand, gives life to a more structured shoe. A welt connects the upper and sole, creating a stable and long-lasting base, perfect for those looking for solidity and a great possibility of repairs over time.
Each technique was created to respond to a different need: comfort, structure or lightness.
In our laboratory we choose from time to time the most suitable solution for the materials, model and final use of the shoe, so as to guarantee balance, comfort and quality from the first step.

Application of the sole
The sole is applied by gluing and pressing, then it is sewn when the model requires it.
Leather, rubber, Extralight or specific bottoms are selected based on: stability, lightness, flexibility and seasonal use.
Each sole completely changes the identity and behavior of the shoe.
The final gesture: finishing and quality control
Nella finishing phase each model receives the time and attention necessary to reach its final form. Every surface is cleaned, every edge finished, every seam checked with the same care that would guide a craftsman in front of his best work.
For the smooth leather shoe we apply our nourishing creams, for the suede let's give one final brushing of the fur and we spray our professional waterproofer.
The leather of the ties is smoothed, checked point by point, and the leather sole it is worked in such a way as to offer balance and comfort. The final nails are adjusted by hand to allow for any adjustments on the fit. It is a step that requires an expert eye and tactile sensitivity, because the shoe must rest on the foot naturally from the first use.
Each model goes through the same control philosophy: verify the fit, observe the proportions and evaluate that materials and finishes express the level of quality that we consider essential in our laboratory.

Artisan shoe and industrial shoe: two different worlds
The difference between artisanal and industrial shoes comes from choices.
One artisan shoe uses selected materials, accurate assembly techniques and constant checks. The performance over time is superior: the shoe maintains its shape, comfort increases with use and the structure remains solid. Reparability is another strong point: each component is designed to last and be renewed.
The industrial shoe follows different production logics, designed for large volumes and short times.
How to choose a quality handcrafted shoe
When trying on a handmade shoe it is useful to observe:
- revenness of the seams
- leather cutting
- quality of the linings
- flexibility and arch support
- immediate comfort from the first fit
A good handcrafted shoe can be recognized by the sensation of balance and stability: it supports without forcing and adapts naturally to the foot.
